One Fleet, Five Different Shopping Habits

Buy a second coder and the consumable list stops being a list. Now it's a list per line, and each line has its own operator with a different idea of what "running low" means.

I walked into a metal packaging plant last year with four coders and eleven open purchase orders. Same plant. Three of those orders were for references already sitting in the store room.

Standardise Where You Can, Not Where You Can't

Some references you can consolidate and some you cannot. Two lines on the same head generation can share a cartridge and a chip. A line running an older controller cannot, and pretending otherwise creates rejections that look like faulty stock.

Group the fleet by controller generation first. Everything after that is arithmetic.

Min-Max Levels Beat Annual Contracts

An annual volume commitment feels tidy at budget time and hurts in week nine, when one line runs double duty and eats the allocation for two.

Set a reorder point per reference based on lead time and real shift consumption. Then let the store room trigger the order. When shipping takes five weeks, the reorder point has to cover five weeks plus the week nobody counted.

The Duplicate Reference Problem

Duplicates creep in through typos and through suppliers who list the same chip under two descriptions. Six months later you are holding two part numbers for one physical part and neither hits the minimum order on its own.

Clean the register once a quarter. Photograph the cartridge, record the reference on the label, and retire whatever no longer maps to a machine on the floor.

What Belongs on the Wall

A single sheet, one row per machine. Model, controller revision, current cartridge reference, reorder point, lead time. Laminate it and put it where the operators stand.

That sheet does more for uptime than any forecast spreadsheet I have seen, because it is the only document that answers the question asked at 2 a.m. on a metal packaging line: which cartridge actually goes in this head.
